The short answer
An air source heat pump typically costs £8,000-£14,000 installed for an average UK home (before any current government grant, where eligible), against roughly £2,000-£3,500 for a like-for-like gas boiler replacement. Running costs depend heavily on your electricity-to-gas price ratio and how well-insulated your home already is — a heat pump in a poorly insulated older property can end up costing more to run than a modern efficient gas boiler, while a heat pump in a well-insulated home with a favourable electricity tariff can be genuinely cheaper. This is not a straightforward "yes, switch" or "no, don't" answer — it depends on your specific property.
How an air source heat pump actually works
Rather than burning gas to generate heat directly, an air source heat pump extracts latent heat from the outside air (even in cold weather) and concentrates it using a refrigeration cycle, similar in principle to a fridge running in reverse. This means it can produce roughly 3-4 units of heat for every 1 unit of electricity it consumes — a coefficient of performance (COP) of around 3-4 — which is what makes it more efficient than a standard electric heater, even though electricity costs more per unit than gas.
What affects the installed cost
- Property size and heat demand: a larger home needs a bigger unit and more radiator/pipework capacity, increasing cost.
- Existing insulation: heat pumps work best delivering heat at lower flow temperatures than a gas boiler, so a poorly insulated home may need bigger radiators (or underfloor heating) to compensate — sometimes a significant extra cost on top of the heat pump itself.
- Hot water cylinder: most heat pump installations need a hot water cylinder, which many modern gas-boiler homes (running a combi boiler) don't currently have — adding cylinder installation and often finding space for it.
- MCS-certified installer: using an installer certified under the Microgeneration Certification Scheme (MCS) is generally required for eligibility for any current government grant, and is a reasonable proxy for installation quality regardless.
Running costs — the honest comparison
Because electricity costs more per unit than gas in the UK, a heat pump's efficiency advantage needs to be large enough to offset that price gap. As a rough rule of thumb, a well-sized heat pump in a reasonably well-insulated home (delivering a COP of around 3 or better) tends to produce running costs broadly comparable to, or somewhat better than, a modern gas boiler — but the margin is genuinely tight and depends on your specific electricity tariff (some suppliers offer heat-pump-specific tariffs with cheaper off-peak rates) and how well your home retains heat. In a poorly insulated older property with a low heat pump COP, running costs can end up higher than gas. Is your home suitable?
Air source heat pumps suit most property types, but a few things affect suitability: adequate outside space for the outdoor unit (with clearance for airflow and reasonable proximity to neighbours for noise), a reasonably well-insulated building fabric (or a willingness to upgrade it), and — ideally — larger radiators or underfloor heating rather than small, older radiators designed around a hot gas-boiler flow temperature. A proper heat loss survey from an MCS-certified installer, not just a sales visit, is the only reliable way to know whether your specific home is a good fit.
Common mistakes
- Switching before improving insulation. A heat pump works best in a well-insulated home — fitting one into a draughty, under-insulated property is more likely to disappoint on running costs.
- Assuming existing radiators will cope unchanged. Many will need upsizing to work efficiently at a heat pump's lower flow temperature — get this properly assessed, not assumed.
- Choosing an installer without MCS certification. Beyond grant eligibility, MCS certification is a genuine quality signal for correct sizing and installation.
- Comparing running costs using last year's energy prices. Gas and electricity prices both move — check current unit rates for your actual tariff rather than relying on generic online comparisons.
Grants and support
UK government schemes supporting heat pump installation costs do exist and change over time, so rather than quote a specific scheme name or amount that may be out of date, check current guidance on gov.uk or ask an MCS-certified installer what you're currently eligible for — this can meaningfully change the upfront cost calculation.
Should you switch?
If your home is already well-insulated, you have (or can accommodate) a suitable heating distribution system, and you're replacing an ageing boiler anyway, a heat pump is genuinely worth serious consideration — particularly alongside solar panels, which can offset some of the electricity cost. If your home has poor insulation and small existing radiators, it's usually better value to prioritise the fabric improvements first and revisit heat pumps once that work is done. Checking your current EPC rating is a useful starting point for understanding where your home stands today.
